Nearshoring to Istanbul: Why German Companies Are Choosing Turkish Developers

Anyone searching for AI agency costs in 2026 mostly finds pages by agencies that prefer talking about value over numbers. This article does it the other way around: first the market prices as they emerge from public price guides and agency disclosures, then the honest context of what drives the ranges — and where we ourselves sit within them.

The short answer

A typical AI project at a German agency costs between €18,000 and €120,000 per use case in 2026. Pilot projects mostly land at €25,000 to €35,000, focused process automations start around €8,000, strategy workshops around €4,500. Those buying people instead of projects pay day rates of €1,200 to €1,800 for senior AI engineering. The ranges are wide because 'AI project' can mean anything from a chatbot prototype to a production data platform — the drivers behind it are in section four.

Day rates and hourly rates

Market overviews such as those by Codapp and Agenturmatching show a consistent picture for 2026: senior AI engineering bills at €1,200 to €1,800 per day, classic agency development at hourly rates of €90 to €160. Strategic AI consulting at partner level commands considerably higher day rates in places.

More important than the rate itself is how many days flow into the result: a €1,500 day rate with an AI-assisted workflow can be cheaper per outcome than a €900 day rate at classic speed.

Project prices by initiative

For concrete initiatives, these ranges have established themselves in 2026: automating a single process — say quote generation or support triage — runs €8,000 to €15,000. Several connected processes cost €15,000 to €35,000, continuous end-to-end automations from €35,000. AI pilots with their own model or data component start at €18,000 and mostly land between €25,000 and €35,000; production use cases with deep integration reach €120,000 and beyond. SME consulting packages start at €1,500 depending on scope.

What really drives the price

Three factors explain almost the entire range. First, the data situation: clean, accessible data halves projects; scattered and unmaintained data doubles them. Second, integration depth: a prototype next to your systems is cheap; the connection to ERP, CRM and existing processes is the expensive part. Third, the operating model: a one-off build costs differently from a system that is continuously monitored, retrained and evolved. When comparing proposals, put exactly these three points side by side — not the day rates.

The costs missing from the proposal

Four items rarely appear in first proposals: ongoing API and inference costs of the AI models (from cents to four figures per month depending on usage), hosting and monitoring, the internal time for data preparation and acceptance, and change effort — a system nobody uses was expensive for nothing. Serious providers quantify these items unprompted. If a proposal omits them, it is not a cheaper proposal but an incomplete one.

Where we sit ourselves — and why below

For the transparency we demand of others: our growth systems run between €5,000 and €60,000+ as fixed prices — ranges and worked examples are on the pricing page. That this sits below many market prices has two structural reasons: an AI-assisted engineering workflow that drastically lowers person-hours per result, and engineering in Istanbul with German management. There is also an honest boundary: enterprise transformations with dozens of stakeholders and custom model development are not our field — for those, the large AI consultancies are the right address.

What to check in every proposal

Four test questions separate good proposals from expensive ones: Is the scope defined in writing and boundable? Is there a fixed price or at least a reliable ceiling? Are operating and API costs quantified? And does the code belong to you at the end? Asking these four questions sorts the market faster than any price comparison. What your specific initiative would cost is answered by our free analysis with a realistic range — before you commit to anything.
